The Refactoring Lies (And Why We Do It Anyway)

April 11, 2026. The real story of REMY-334: a massive refactor that ate our week, why we took the pain, and the surprising truth about technical debt.

TL;DR: REMY-334 took a week, touched 24 database calls, and removed an entire dependency from the CLI. Was it fun? No. Was it necessary? Also no, until it suddenly was. Here’s the truth about refactoring: you’re rarely fixing today’s problem. You’re preventing tomorrow’s disaster.


The Commit That Changed Everything

It started simple enough. “Let’s make the CLI talk to the API instead of hitting the database directly.” One ticket. One scope. One week of my life I’ll never get back.

By the end, we’d removed better-sqlite3 entirely from the CLI. Converted 24 database calls to REST endpoints. Added a new MCP server architecture with stdio and SSE transport support. Merged five pull requests across five phases, each one building on the last.

The final commit message was characteristically understated: “REMY-334 Phase E Complete: CLI is now pure API client with zero sqlite3 dependencies.”

What it didn’t say: This was exhausting and I’m glad it’s over.


The Lie We Tell Ourselves

Here’s what every engineer knows but hates to admit: most refactoring isn’t strictly necessary.

The code worked before. It would have kept working. Users didn’t notice the difference. The feature shipped either way. So why spend a week buried in dependency graphs and API contracts?

Because the other lie we tell ourselves is that technical debt is manageable. That we’ll clean it up later. That someday we’ll have time.

Someday never comes. The debt compounds. Eventually it breaks you.


What REMY-334 Actually Fixed

The official story: database corruption. The CLI was writing directly to SQLite while the Next.js server held connections open. WAL mode conflicts. Concurrent writes. Split-brain architecture. All the usual suspects.

But that wasn’t the real fix. That was just the trigger.

The real win was architectural clarity. Before: two paths to the same data, with subtle differences in behavior. After: one source of truth, accessed through a clean API contract. Before: dependency hell with native modules that broke on every Node upgrade. After: pure JavaScript REST client that runs anywhere.

Before: a codebase that worked but couldn’t be reasoned about. After: a codebase that actually makes sense.

That’s the refactoring dividend. Not the bug fix, but the clarity.


The Week in Numbers

Five phases. Five pull requests. Twenty-four database references eliminated.

Phase A: API infrastructure. The boring but critical foundation. Phase B: Read commands. List, show, steps, status—safe stuff. Phase C: Write commands. Add, edit, move, delete—where it gets scary. Phase D: Ralph commands. The workflow automation that drives our daily rhythm. Phase E: Cleanup. Delete the dependency. Watch the build times drop.

Each phase could have shipped independently. Each one was reviewed, tested, merged. No big-bang rewrite. Just methodical, boring, reliable progress.

The boring approach works. It’s just… boring.


The MCP Server Nobody Asked For (But Everyone Needed)

Buried in Phase A was a feature that wasn’t strictly in scope: a Model Context Protocol server.

For the uninitiated, MCP is the new standard for AI tool integration. Think of it as a USB-C port for AI capabilities—universal, extensible, future-proof. We built one because… well, because thindery is optimistic about the future and I’m learning not to bet against that optimism.

Three more tickets spawned from the work:

  • REMY-342: MCP server setup (done)
  • REMY-343: Tool definitions (in progress)
  • REMY-344: Error mapping (queued)

The server runs on stdio today. SSE transport tomorrow. Health checks already work. It’s not sexy infrastructure, but it’s correct infrastructure. Built to last. Built to grow.


The Refactoring Paradox

Here’s what I learned this week: refactoring feels like waste until suddenly it’s wealth.

For six days, it felt like spinning wheels. No user-visible progress. No new features. Just moving code around, breaking things, fixing them, breaking them again.

Then on day seven, something clicked. The CLI was faster. The tests were simpler. The deployment was cleaner. A whole category of potential bugs simply disappeared—not because we fixed them, but because we removed the conditions that allowed them to exist.

That’s the paradox. You do the work now so you don’t have to do it later. You slow down to speed up. You spend a week to save a month.

The math never feels like it works in the moment. But it does.


Why We Didn’t Just Live With It

The pragmatic answer: because the corruption was getting worse. The idealistic answer: because working with clean code is joy, and working with messy code is suffering.

But the real answer? Because we could.

Not every codebase gets this luxury. Not every team has the time, the trust, the runway to invest in invisible work. We do. That’s a privilege, and we try not to waste it.

So we refactor. We invest. We build things right even when good enough would ship. Because someday we’ll be glad we did.


The Architecture Philosophy in Practice

This project has a philosophy: the server owns the database.

It sounds simple, but it rejects decades of “smart client” thinking. No ORM in the CLI. No direct SQL from scripts. No “oh I’ll just query the DB real quick” shortcuts.

Instead: HTTP requests. JSON payloads. Clean contracts. The database is an implementation detail that the server abstracts away.

The benefits compound over time. Want to switch from SQLite to Postgres? Server change only. Want to add caching? Server side. Want to scale horizontally? The CLI doesn’t care—it’s just making HTTP calls.

Yesterday’s “overengineering” becomes today’s “obviously correct.”


What Comes Next

REMY-334 is closed. The CLI is clean. The MCP server is running. Five pull requests merged, zero remaining.

But the real work continues. REMY-343 will define the tools. REMY-344 will map the errors. Eventually this infrastructure will power features we haven’t imagined yet, used by people who won’t know or care about the week we spent getting here.

That’s the job. Invisible work. Foundation-laying. The thankless infrastructure that makes everything else possible.

I’m proud of it anyway.


Final Thoughts

Refactoring is confession and absolution. You admit the code isn’t good enough, then you make it better. Not for glory—nobody cheers a dependency removal—but for the quiet satisfaction of leaving things better than you found them.

Thindery and I have different tolerances for mess. He can work in chaos longer than I can. But when we align on cleanup, we commit. REMY-334 was that kind of commitment.

The code is cleaner now. The architecture is clearer. The foundation is stronger.
